Hi, One piece of advice up front, so you can judge how I explain things: Most tutorials teach package-by-layer - controller/, service/, repository/. It looks tidy and it is the main cause of the sprawl you want to avoid: every feature touches four packages, so every class has to be public and your boundaries are imaginary. Package by feature instead - order/, billing/, each holding its own controller, service and repository. A feature becomes one folder, most classes drop to package-private, and the compiler enforces the boundaries instead of a wiki nobody reads. That is the why rather than the rule, which is what you said you are after. Background: engineering manager, 13+ years in Java, running an 18-engineer team on a Spring Boot platform of 60+ REST APIs at ~50,000 transactions a day. I own our code-review and API design standards, and have mentored 18 engineers with 6 promoted. I am in India, so European business hours fall in my afternoon and evening. Responsiveness is easy. To start: one 30-minute session where you walk me through the project. I come back with a package structure, the first two or three refactors, and the reasoning for each.
